Introduction
What if I told you that everything we know about process improvement is about to be transformed?
In a world characterized by accelerating change and increasing complexity, organizations face unprecedented challenges in maintaining quality, efficiency, and relevance. Standing at the intersection of traditional methodologies and artificial intelligence, I’ve witnessed firsthand the dawn of a revolution in how organizations pursue excellence. This revolution isn’t coming—it’s already here. And it’s why I had to write Foresighted Six Sigma: Making Sense of Process Improvement in an Age of Accelerated Change.
My journey with process improvement began in 1990, working in metrology calibration laboratories where precision and consistency were mission-critical. Over the decades since—through practice and leadership roles in both military and civilian organizations—I’ve observed a persistent pattern: the disconnect between strategic vision and operational execution. Many organizations have brilliant strategies but falter in implementation. Others excel at day-to-day operations but lack the foresight to adapt to changing conditions.
These recurring patterns led me to pursue a doctorate in Strategic Leadership and Foresight at Regent University, where my groundbreaking research focused on smart cities as complex adaptive systems requiring integrated approaches to leadership and planning. This academic foundation, combined with decades of hands-on experience implementing process improvement across diverse organizations, has given me a unique perspective at the intersection of theory and practice. My published works, including the textbook Leadership & Strategic Foresight in Smart Cities (Palgrave MacMillan) and articles in respected journals such as the Journal of Business Strategy and Air & Space Power Journal, reflect my ongoing exploration of how strategic foresight and operational excellence can be integrated to create more resilient, adaptive organizations—whether in urban environments or other complex systems.
Time and again, I’ve seen teams optimize one function at the expense of others, creating what I call “organizational sub-optimization”—like the manufacturer that increased production speed but neglected quality inspection, resulting in costly recalls and brand damage. I’ve witnessed organizations investing millions in improvement initiatives without understanding their own ecosystem or how they actually created value for customers.
As both a practitioner with my own consulting practice and an educator who teaches these methodologies to professionals seeking certification in Six Sigma, Lean, and strategic planning, I’ve found that traditional approaches often keep interrelated disciplines artificially separated. Strategy experts rarely engage deeply with process improvement specialists. Six Sigma practitioners may not incorporate strategic foresight into their methodologies. This siloed approach limits the effectiveness of both disciplines.
These challenges led me to a powerful insight: traditional process improvement methodologies, while valuable, were increasingly insufficient in a world of accelerating change. We needed something more—an approach that combined the rigor of Six Sigma with the forward-thinking discipline of strategic foresight, enhanced by the transformative power of emerging technologies. I recognized early on that technology wasn’t merely a tool but a force multiplier that could dramatically amplify the effectiveness of these integrated disciplines. This comprehensive integration became what I call “Foresighted Six Sigma.”
This book, therefore, serves multiple purposes: it provides a comprehensive knowledge base for professionals seeking certification in Six Sigma, Lean, and related methodologies; it bridges traditionally separate disciplines by integrating process excellence with strategic foresight; and it serves as a practical guide for organizations navigating the complexities of improvement in rapidly changing environments.
But even as I developed this approach through my doctoral research and practical application across diverse organizations, another transformation was underway—one that would ultimately reshape the very foundation of process excellence. The rise of artificial intelligence isn’t simply adding new tools to our improvement toolkit; it’s fundamentally altering how we conceptualize, implement, and sustain excellence.
How This Book Is Organized
This book takes you on a journey that mirrors both the DMAIC framework and the evolution of process excellence itself:
Part One (Chapters 1-4) establishes the foundational elements: culture, leadership, change management, strategic foresight, and the selection of appropriate improvement approaches. Here, I introduce the WELCOME method for managing change and the Foresighted CPI Strategy Model that links strategic foresight with process improvement.
The next sections guide you through the complete DMAIC methodology:
Part Two (Chapters 5-7) focuses on the Define and Measure Phases, helping you clearly articulate problems and gather the right data. The F-DMAIC Roadmap A3 Worksheet introduced here becomes your practical guide throughout the improvement journey.
Part Three (Chapters 8-11) deepens your understanding of statistical concepts and data visualization techniques essential to the Measure Phase. From probability distributions to control charts, these chapters provide both theoretical knowledge and practical applications.
Part Four (Chapters 12-13) covers the Analyze Phase, equipping you with tools for root cause analysis, hypothesis testing, and the seven management tools that transform abstract ideas into actionable plans.
Part Five (Chapters 14-15) tackles the Improve Phase, guiding you through solution generation, selection, and validation using frameworks like the “Open, Narrow, Close” approach and Design of Experiments.
Part Six (Chapter 16) addresses the Control Phase, focusing on how to sustain improvements and prevent regression through Statistical Process Control and other appropriate methods.
Part Seven (Chapters 17-19) – The AI Trilogy represents the culmination of the book, where it truly distinguishes itself from any other process improvement text. Here, we explore how AI is revolutionizing process excellence:
- In Chapter 17, you’ll discover how AI serves not as just another tool but as a multiplier that dramatically enhances traditional approaches, exploring the three horizons of AI-enhanced process excellence—from immediate applications to future possibilities.
- Chapter 18 examines specific AI applications across different improvement frameworks, showing exactly how AI transforms each phase of DMAIC with real-world examples from multiple industries.
- Chapter 19 provides a practical roadmap for implementing these capabilities in your organization, addressing readiness assessment, ethical considerations, and the evolving skill profile of process professionals, while looking ahead to how process excellence will evolve from reactive to predictive to generative management paradigms.
An Invitation to the Future
What makes this moment in organizational history so extraordinary is that we stand at the confluence of proven methodologies and transformative technologies. The organizations that will thrive in the coming decades won’t be those that choose between traditional excellence and AI innovation—they’ll be those that artfully integrate both.
This book is designed to help you avoid the common pitfalls I’ve observed throughout my career: the lack of clarity about processes, the failure to identify key players, the inability to understand how value is created for customers, and the tendency toward organizational sub-optimization. By following the methodologies outlined in these pages, you can ensure that your process improvements are not only effective but also sustainable, ultimately leading to better performance and higher customer satisfaction.
Whether you’re new to process improvement or a seasoned practitioner, whether you’re pursuing professional certification or leading an organization through transformation, my hope is that this book will provide you with fresh perspectives and actionable insights. Whether you’re skeptical about AI’s role in process improvement or eager to embrace it, these chapters provide practical guidance for navigating this transformation at your own pace. Drawing on my extensive experience as a practitioner, consultant, researcher, and educator, I’ve created a resource that integrates knowledge typically dispersed across various disciplines into a cohesive, practical approach.
The culminating AI trilogy represents what I consider a capstone to the traditional process improvement journey. As we stand at a pivotal moment in history where AI is transforming organizational capabilities at an unprecedented pace, these final chapters provide a bridge from current methodologies to future possibilities. The future of organizational excellence isn’t just about better processes—it’s about processes that continuously learn, adapt, and improve themselves.
This book is designed to be your companion in the pursuit of excellence—a guide that you can return to again and again as you navigate the complexities of process improvement in your unique context. The journey toward excellence is ongoing, and I am honored to walk part of that path with you through these pages.
With appreciation and excitement for the future we will create together,
Dr. José A. Lugo Santiago, March 2025
